Two calendars govern Amazon Q4, and they do not line up. The inventory calendar tells you when stock must arrive. The fee calendar tells you when every unit you ship gets more expensive. The peak fulfilment window opens on 15 October 2026 and runs through 14 January 2027, which means the surcharge starts before your Black Friday inventory deadlines have even passed.
Sellers who plan only against the arrival dates end up paying peak fees on units that were never part of peak demand. Here is the full backward calendar and the arithmetic underneath it.
The inventory deadlines
| Event | AWD | FBA, minimal splits | FBA, Amazon-optimised splits |
|---|---|---|---|
| Prime Big Deal Days | 2 September | 9 September | 16 September |
| Black Friday / Cyber Monday | 14 October | 21 October | 28 October |
Note that the Prime Big Deal Days deadlines have already passed as of today. If you missed them, that decision is made; the useful move now is to stop treating October as a single deadline and start treating it as a fee boundary.
The fee window that does not match
The peak fulfilment surcharge applies from 15 October 2026 to 14 January 2027. It averages $0.32 per unit, in line with last year. Representative movements:
| Item | Standard fee | Peak fee | Difference |
|---|---|---|---|
| Mobile device case | $2.49 | $2.68 | +$0.19 |
| T-shirt | $6.14 | $6.53 | +$0.39 |
| Baby cot | $10.21 | $11.25 | +$1.04 |
| TV, 50–70 lb | $48.57 | $51.38 | +$2.81 |
The mismatch is the thing to plan around. Your Black Friday stock deadline is 21 or 28 October. The fee window opened on 15 October. Every unit that sells between 15 October and the start of real Black Friday demand carries a peak-season fee against off-peak-season conversion rates.
Put differently: the last two weeks of October are the worst-value fulfilment of the entire year. Full peak cost, none of the peak volume.
What the mismatch is worth
Take a seller moving 8,000 units a month at an average $0.32 surcharge. The surcharge itself is $2,560 a month, roughly $7,700 across the window: annoying, survivable, and entirely predictable.
The real number is elsewhere. On a t-shirt at $6.53 peak fee plus the 3.5% fuel surcharge, against a product whose contribution margin was $3.00 before Q4 fees, the surcharge takes roughly 13% of the margin on every unit. For the baby cot at +$1.04, a thin-margin seller can cross into loss on units sold in October at pre-Black-Friday prices. This sits on top of the six fee layers that quietly eat margin year-round.
Which points at one decision:
If a SKU’s margin cannot absorb the peak surcharge at October conversion rates, it should not be discounted in October. Hold the price, take fewer units, and spend the discount in the week where volume justifies it.
Storage: one lever still open
Amazon is extending off-peak storage pricing through 31 October 2026 for AWD inventory on automatic replenishment. That is a real, dated incentive to hold reserve stock upstream in AWD rather than pushing everything into FBA fulfilment centres early.
The trade-off is straightforward. Stock in AWD is cheaper to hold and slower to deploy; stock in FBA is instantly sellable and more expensive to sit on. For SKUs where you are confident of Black Friday velocity, FBA early is right. For anything speculative, AWD until 31 October is the cheaper place to be wrong. If you are still weighing the fulfilment model itself, the seven-question FBA-or-FBM checklist is the place to start.
The backward calendar from here
| Window | Decision |
|---|---|
| 10–20 September | SKU-level margin floor including peak fee and 3.5% surcharge. Which SKUs can be discounted in October and which cannot. |
| 21 Sept – 5 October | Split decision (minimal vs Amazon-optimised) and freight booking. This choice sets your real deadline. |
| 6–14 October | AWD positioning for speculative stock, before off-peak storage pricing ends on 31 October. |
| 14 / 21 / 28 October | Hard arrival deadlines by channel. Miss these and Black Friday is FBM or nothing. |
| 1–20 November | Execution only. No new listings, no integration changes, no untested pricing rules. |
| December – January | Returns wave and the peak window’s tail to 14 January. Q4 profit is not known until returns settle. |
The part most Q4 plans omit
The fee window runs to 14 January 2027, three weeks past the point where most sellers consider the season over. January units (returns replacements, gift-card spending, clearance) all still carry peak fulfilment fees while selling at clearance prices.
Combine that with the returns wave landing in the same weeks and January becomes the month where Q4’s real margin is decided. A seller celebrating November revenue in December is celebrating a number that has not been reduced by returns, return shipping, or six more weeks of peak fees. Building the calculation properly is what the unit economics table is for.
Real data: the season no longer fits into one day
According to Adobe Analytics, US online spending between 1 November and 31 December 2025 reached $257.8 billion (up 6.8%). Cyber Week brought in $44.2 billion; Black Friday was $11.8 billion and Cyber Monday $14.25 billion. The more telling number: the count of days with more than $4 billion in online spend rose from 18 in 2024 to 25 in 2025, and 56.4% of transactions happened on a smartphone.
What it means for a seller: the peak is stretching across weeks. Inventory, carrier capacity and customer service have to hold the same pace from 11.11 through mid-December, not just for one weekend.

Verification note
Dates and fee figures above come from reporting on Amazon’s 2026 holiday fulfilment announcement. Amazon adjusts deadlines and surcharge amounts, and specifics vary by marketplace and programme. Confirm your own dates in Seller Central before booking freight; a deadline missed on secondary sourcing is an expensive way to learn this.
