Two situations bring people here. You are selling into Turkey — Trendyol, Hepsiburada, a local marketplace — and the operation is growing while the margin is not. Or you are selling out of Turkey and the 2026 customs changes have quietly rewritten your unit economics.
I have run both sides.
What I work on
I have been building marketplace and e-commerce operations for 15 years — not as an outside adviser, but as the manager carrying the P&L. An e-commerce channel taken from zero to 48M TL in annual revenue, a marketplace that onboarded more than 10,000 restaurants, a platform that signed over 500 sellers in its first six months: those were my targets, not case studies someone told me about.
The consulting work sits where that experience overlaps:
Unit economics and real margin
What is actually left from an order after commission, shipping, returns, advertising and a share of fixed cost. In most operations this table has never been built — and when it is, it comes as a surprise. Every engagement starts here.
Turkish marketplace operations
How seller scores are actually calculated on Trendyol and Hepsiburada, where the violation-point thresholds sit, what triggers an operational suspension, and in which order to fix things. This is the part international sellers most often get wrong, because the rules are not the ones they know from Amazon or eBay.
Amazon FBA / FBM and European compliance
Which SKU suits which model, where the FBA fee layers eat the margin, when a hybrid model is the right answer, and what per-market compliance obligations add in Europe.
Cross-border from Turkey
After the EU’s 150-euro relief was removed, US de minimis ended and UK duty rules changed, which market still makes sense for your product and margin structure. Plus the Turkish side: micro-export limits, ETGB filing, VAT refund and repatriating export proceeds.
KPI set and reporting
Getting marketing budget, stock, logistics and pricing decisions fed by the same data. Until that is built, every team reads its own spreadsheet and nobody sees the same number.
Infrastructure and integration
SAP Hybris and SAP SD integration, Shopify and WooCommerce, custom marketplace development, seller panels and order management systems. I speak the same language as engineering teams — I have managed a nine-person development team building Go and React services.
How I work
Every project starts with an e-commerce business blueprint, in this order:
- Channel economics. We work out unit costs and the real margin. Without that table, every decision is a guess.
- Diagnosis. We find where the operation, the metrics and the infrastructure are bleeding.
- A sequenced plan. We decide what comes first — the wrong order wastes the work.
- KPIs and reporting. We build the system that lets you measure the result.
- Implementation support. We put the plan into practice with your team.
I do not hand over a deck and leave. We build the numbers together and we implement together.
Who it is for
- International brands entering or already operating on Turkish marketplaces
- Turkish manufacturers and brands selling into the EU, UK or US
- Companies building their own marketplace or seller platform
- Teams starting an e-commerce channel from zero who want to know the right order
Who it is not for
- Anyone looking for a quick “SEO package” or an ad agency
- Operations unwilling to share their numbers — this does not work without unit economics
- Projects expecting results in a week
The second list matters more than the first. Starting an engagement that does not fit wastes both our time.
Availability
I work full time as E-Commerce Director at Ziyarem Yazılım Elektronik Ticaret A.Ş. For that reason I take on at most two consulting projects at a time. If I am at capacity I will say so and tell you when I could start.
How we start
Scope drives price, so there is no price list on this page. Instead, let us have a 30-minute conversation: describe the problem and I will tell you whether it actually needs a consultant. If it does not, I will say that too — more often than not the answer is a spreadsheet, not an adviser.

Frequently asked
You have a full-time role — will you have enough time for my project?
That is exactly why I cap it at two projects at a time. When I am at capacity I stop taking work; I do not accept a project and then improvise.
Do you work remotely or on site?
I am based in Istanbul. Diagnosis and reporting run remotely; for team work and workshops I prefer to be in the room. For clients outside Turkey the work is remote by default.
Which languages do you work in?
Turkish and English.
Do you only deliver a report, or do you stay through implementation?
Both. But I am clear about report-only engagements: a report that is not implemented has no value, so I recommend staying involved at least through the first set of changes.
Are you available as a speaker or for in-house training?
Yes. I have spoken at WORLDEF events on “The Mathematics of E-Commerce” and “Cross-Border E-Commerce From A to Z”. Panels, workshops and in-house training go through the same contact channels.
